The transition of a large-scale logistics contract within a high-pressure public utility environment is defined by complexity and the narrowness of margin for error.
When Unipart was awarded the warehouse and logistics contract for the Massachusetts Bay Transportation Authority (MBTA), the first task was to assume control of a 200,000 sq. ft. central warehouse and 16 distributed stockrooms without a single second of operational downtime.
For one of the busiest transit systems in the United States, any disruption in the supply chain of 20,000+ critical parts would have immediate consequences for the commuting public.
The foundation of the mobilization’s success lay in a thorough pre-operational phase focused on knowledge transfer and cultural alignment. Recognizing that the invisibility of the transition was the ultimate metric of success, Unipart spent significant time on-site prior to the go-live date. This allowed for a comprehensive audit of existing Standard Operating Procedures (SOPs), identifying where legacy workflows were dated and ensuring that Unipart’s intervention would modernize rather than disrupt.
To mitigate the risks of labor instability, Unipart proactively engaged with Union representation immediately following the contract award. By securing a Bridge Agreement, we bypassed the potential friction of new negotiations, ensuring that the existing workforce felt secure and valued.
This strategy effectively transitioned the Union workforce in its entirety, building a partnership from the outset rather than starting with the adversity of contentious contract talks. Additionally, to ensure continuity in transportation, Unipart negotiated with the incumbent’s logistics providers to retain the same drivers. This ensured that on day one, the personnel navigating the routes had the required knowledge to maintain delivery schedules.
While continuity was the priority for day one, the introduction of The Unipart Way provided an immediate uplift in operational visibility. The previous supplier used manual, spreadsheet-based tracking that offered limited real-time insight.
Unipart replaced this with an automated KPI dashboard that went live on the first day of operations. By the second day, the system was automatically parsing data from daily reports to provide a granular view of receiving progress at all base locations.
This shift to a data-driven culture has resulted in a sustained 99.77% on-time receiving rate. The system now features automated escalation protocols; if a base location has not been fully serviced by 8:30am, immediate alerts are triggered for the assigned Material Planner and Program Manager. This proactive approach to inventory management has moved the MBTA from a reactive supply chain model to a predictive one, encompassing warehouse usage, cycle counting accuracy, and real-time pick progress.
Unipart transitioned the Union workforce in its entirety, retaining all main warehouse management staff, and recruiting externally for the management staff of the base stockroom locations. By blending the deep experience of the transitioning main warehouse management with new, externally recruited leadership for the satellite stockrooms, Unipart created a balanced environment where legacy knowledge met modern methodology.
The workforce has proven exceptionally responsive to this new model, embracing a more hands-on approach to continuous improvement. This cultural integration, supported by Unipart’s previous technical reputation through work on MBTA rail cars with Westcode and Instrumentel, has solidified a relationship based on technical credibility and operational reliability.
This mobilization serves as a definitive case study in Unipart’s ability to manage high-stakes, large-scale logistics transitions within the North American market. By prioritizing labor stability, technical integration, and transparent reporting, we have moved beyond the traditional vendor-client relationship.
